The context

An organisation with fifty years of history needs more than generic training.

The Associació Alba accompanies people in vulnerable situations and their families, and works for an inclusive and committed community in Urgell and Segarra.

Its activity connects educational and therapeutic support, community inclusion, training and work, culture, leisure and support to families. This diversity of services also implies very different data, teams, processes and responsibilities.

Introducing the AI could not consist of teaching a tool and finishing the project. A shared foundation was needed to protect data and rights, understand real processes and help the team decide where AI could be useful — and where it could not.

“Training should cease to be content that is listened to and become a capability that the organization can apply.”
Ignasi Llorente during a training session on the Associació Alba

A project in two phases

Learn first. Provide support next.

The training prepared the language, tools and boundaries. The second phase brought this knowledge to the work processes and decisions about the future of the organization.

In a free video call we will separate the useful idea from the one that depended on the client, the data, the team or the specific moment.

Phase 1 · Training

Twelve hours to build foundations everyone could share.

Starting in February 2026, four three-hour sessions introduced the AI language models, new tools, and the European ethical and legal framework to all staff.

01

Understand

AI, language models and differences between tools for the team to share a common base and vocabulary.

02

Practicing

Exercises on administration, finance, grants, projects, communication and knowledge management.

03

Protect

Personal data, risk, European framework, verification, transparency and professional responsibility.

04

Apply

Templates, shared projects and artifacts built from the needs of the same entity.

The Bridge

Understanding a tool is only the first step. Change comes when the organisation knows where to apply it and how to govern it.

Phase 2 · Implementation

Two months alongside the teams, moving from “what is it?” to “what do we do now?”.

Starting in May, Utopiq combined auditing, training, co-creation, prioritization and a stock market of hours to shape a realistic adoption.

  1. 01

    Audit

Needs, organization chart, systems, data, governance and risks before proposing any automation.

  2. 02

    Train

Focused work with key profiles so that the general base becomes role practice.

  3. 03

    Ideate

An Ideaton to map processes of all departments and make opportunities and limits emerge.

  4. 04

    Prioritize

Impact, feasibility, complexity, risk and actual absorption capacity as selection criteria.

  5. 05

    Accompany

Exchange of hours to turn priority cases into pilot tests, habits and reviewable decisions.

The idea and the project in figures

Participation also builds infrastructure.

The figures describe scope, participation and capacity created. They do not convert future estimates into already achieved impacts.

12hours of training

An initial base distributed in four sessions of three hours.

4sessions

AI, tools, practice, ethics and European legal framework.

26professionals

Participants in the July 3 Ideató session.

5working groups

Different views on processes, data, impact and risk.

13propostes

Cases documented, analyzed and ordered by horizon.

6quick wins

Priority entry points to start with an assumable scope.

24mesos

Comprehensive deployment roadmap horizon.

3,4/5perceived readiness

Intermediate self-assessment collected from 17 responses.

Six quick wins

Start where value is possible, without skipping the groundwork.

Prioritized initiatives combine utility, feasibility, achievable risk and a sequence that the organization can absorb.

01

Inclusive communication

Materials, pictograms and accessible formats with a stable library and professional review.

02

Maintenance

Operational knowledge, monitoring of actions and understandable instructions in the centers.

03

Grants

Detection of opportunities, fits with projects and monitoring of deadlines.

04

Contact Management

A shared basis to avoid duplication and give continuity to relationships.

05

Support for professionals

Information prepared to facilitate substitutions and continuity of service.

06

Mobility

Transport data to order routes and reduce inefficiencies and footprint.

YOUR START POINT

Tell us what you want to transform.

A summary of the challenge, the current process and the expected result is enough to begin to value a route of its own.

Applied ethics

When you work with people, judgement is central.

Decalogue and ethical guidance turn the general framework into everyday decisions adapted to the reality of the Associació Alba.

01

Protected Data

No personal or sensitive data of users in free or non-governed tools.

02

Human review

No official document comes out without a person who validates it and takes responsibility for it.

03

Verifiable Sources

The AI helps read and prepare; official sources continue to be the reference.

04

Non-delegable decision

The AI does not decide on rights, services or vulnerable people.

The AI can prepare, sort, compare and propose. The responsibility for the decision remains human.

What’s inside the organization

The training ends. The capability remains.

Deliverables preserve the memory of the process: what has been learned, what has been prioritized, why, under what conditions and with what responsibility.

01

Full route

Thirteen proposals arranged in three horizons, with phases, dependencies, responsible and estimated costs.

02

Quick wins route sheet

Six initiatives with a specific entry point, indicators and deployment conditions.

03

Results of the idea

Trace the ideas, the votes, the prioritization criteria and the why of each decision.

04

Comparison of tools

Alternatives, functions, prices, advantages, limits and maturity scenarios.

05

Ethics Decalogue and AI

Brief principles for turning the framework of responsibility into a daily criterion.

06

Own ethical guidance

Guidance adapted to the data, services and responsibilities of the Associació Alba.

07

Materials and artifacts

Topics, recordings, templates and resources built during training and implementation.

08

Continued

A bag of hours to support pilots, adjustments and tracking after delivery.

A tour, not an isolated session

From February to August, with the next steps prepared.

  1. February

    Start the training

Twelve hours to introduce the AI, practice with tools and build shared criteria.

  2. May

    Targeted Training

The knowledge is transferred to administration, finances, grants and projects.

  3. 3 July

    Ideató

Twenty-six professionals work in five groups and document thirteen proposals.

  4. August

    Delivery

Roadmaps, tools, materials and ethical framework remain within the organization.

  5. After

    Follow

The hour bag allows you to accompany pilots and measure the real impact of the deployment.

The verifiable result

An organisation that knows what AI is, where to apply it and how to move forward.

The success of the project is not having produced thirteen ideas. It is to have left a common language, practice on real processes, six entry points, a criterion to prioritize and an initial architecture of governance.

The impact metrics of the — pilots recovered, quality, adoption, revenue or service enhancement — will have to be measured during deployment. The road map says what you want to achieve; it does not present it as if it had already happened.

What Associació Alba teaches us

The best AI training leaves more than a certificate. It leaves an organisation able to make better decisions.

Training prepares people. Auditing orders reality. It opens up possibilities. Prioritizing protects resources. Pilot turns knowledge into change.

Sources and reading criteria

A case study built from the project’s audio, materials and photographs.

The figures come from the agenda, the results of the Ideató and the two route sheets delivered. Impact and cost estimates have not turned into results.
